We have been running EOS® at the leadership level for six months and want to roll it out to the rest of the company. What is the correct sequence for cascading the tools to middle management and front-line staff without overwhelming them?

Cascading EOS® to the rest of your organization must be done in a deliberate, phased sequence. If you try to dump all the tools on your entire staff at once, you will cause operational paralysis and team resistance.

The first step is to ensure your leadership team is fully aligned and running the system smoothly. If your weekly meetings are still messy or your Rocks are consistently missed, you are not ready to cascade.

Once the leadership team is solid, roll the tools out to your middle managers first. Start by introducing the Accountability Chart so everyone understands who owns what. Next, launch their departmental Level 10 Meeting™. Let them run this weekly meeting for at least four to six weeks to build the habit of structured communication and metric tracking.

Only after the middle managers have mastered their weekly meetings should you introduce departmental Rocks and individual KPIs. Do not overwhelm front-line employees with the entire V/TO® right away. Focus on how their daily work connects to the company's near-term goals.

By rolling out the tools step-by-step, you allow each level of the company to build confidence and see the practical value of the operating system before taking on more responsibility.
