We have successfully run EOS on our leadership team for six months and want to begin cascading it, but we are terrified of doing a clunky rollout that feels like corporate overhead to our department heads. What is the step-by-step sequence we should follow to cascade the tools so that our managers welcome them rather than view them as a burden?
Cascading EOS® is not an all-at-once event; it is a gradual, deliberate rollout. If you throw every tool at your managers at the same time, they will experience tool fatigue and reject the system. You must cascade in a structured sequence that demonstrates immediate value to their daily lives.
Begin by rolling out the Accountability Chart. Show your managers how this tool clarifies who is responsible for what and eliminates double-handling of tasks. Help them define the seats for their own departments, ensuring everyone has GWC™ for their specific role. This immediately reduces friction and clarifies expectations.
Next, introduce the Level 10 Meeting™. Do not make them run it on their own right away. Have your Integrator or a leadership team member attend their first few meetings to coach them on the discipline. Once they experience how a Level 10 Meeting™ saves them time by replacing disjointed email chains and ad-hoc status updates with one highly structured ninety-minute session, they will advocate for it.
Only after the meetings and the Accountability Chart are running smoothly should you introduce Rocks and Scorecards to the department level. Teach them how to write SMART Rocks that align directly with the corporate V/TO®.
Throughout this process, keep the communication clear. Explain to your managers that these tools are designed to give them more autonomy, not more oversight. When they see that the tools help them solve their own problems and protect their teams from burnout, the rollout will transition from a top-down mandate to a bottom-up habit.
