When and how do we roll EOS tools like the Scorecard, Rocks, and Level 10 Meetings down to our department managers and frontline staff?
You do not roll EOS® tools down to the rest of the company until your leadership team has mastered them at the executive level. Rushing the rollout to frontline managers is one of the most common mistakes entrepreneurial companies make.
In our engagement roadmap, cascading typically begins during the second half of Year 1, between Months 6 and 12.
The rollout follows a strict, disciplined sequence:
- Step 1: Leadership Mastery. The leadership team must run their own Level 10 Meeting™ cleanly for at least two quarters and achieve eighty percent Rock completion before teaching the tools to anyone else.
- Step 2: Shared Vision. We communicate the complete V/TO® to the entire organization in a company-wide State of the Company meeting, ensuring every employee understands the Core Values, Core Focus™, and 10-Year Target™.
- Step 3: Departmental Level 10s and Rocks. Next, each department head launches a weekly Level 10 Meeting™ with their direct reports, setting departmental Rocks aligned with company Rocks.
- Step 4: Frontline Scorecards. Finally, every frontline employee receives one to three weekly measurables on a localized Scorecard, connecting daily tasks directly to company revenue and efficiency.
When executed in this phased manner, cascading strengthens middle management accountability, clarifies expectations, and builds operational resilience across the entire business.
