Every time we sit down to update our Accountability Chart, my leadership team starts designing boxes to protect the feelings and current pay of our longest-tenured employees. How do we practically force the team to design the structure without names, and what is the exact step-by-step process to handle the people afterward?

Designing an Accountability Chart around personalities guarantees that legacy limitations dictate your future capacity. If you shape seats to match what your friends currently do, you build an organization incapable of scaling past its current ceiling.

To force a structure-first session, follow a strict three-phase process:

First, wipe the whiteboard clean. Erase every name, job title, and historical compensation package. Ban all discussion of individual employees during the mapping exercise. If an executive says, 'Bob cannot do that,' interrupt them immediately and remind the room that Bob does not exist today. Only the seats required to run the enterprise exist.

Second, define the structure required for the next six to twelve months. Establish the five foundational leadership seats: Visionary, Integrator, Sales and Marketing, Operations, and Finance. For every seat, define no more than five core roles that describe what that seat must deliver to achieve the company V/TO. Stop when the structure is clean, logical, and fully accountable.

Third, and only after the structure is locked, bring the people back into the room conceptually. Evaluate every candidate for every seat using the People Analyzer. Look at two objective filters:
- Core values match. Are they a Right Person who lives your culture consistently?
- GWC. Do they genuinely get it, want it, and have the physical, emotional, and intellectual capacity to execute the five roles?

If a loyal, tenured employee does not fit a newly defined leadership seat, you have a structural mismatch, not a moral failure. You now have the clarity to move them to a seat they can thrive in, reduce their scope without ambiguity, or plan an orderly transition. Structure first protects the company; honest seat placement protects the person.
