During our early EOS® implementation sessions, we realized that I, as the owner, am actually the biggest bottleneck on our Accountability Chart. How do I transition out of daily operational seats without causing chaos in our business operations?

Realizing you are the bottleneck is a major breakthrough, but it requires immediate, structured action. Many owners are holding onto three or four different seats on the Accountability Chart because they have always run things that way. To step back safely, you must first define the seats you are vacating. Write down the five key accountabilities for each of those seats. Next, look at your existing team through the lens of GWC™: do they get it, do they want it, and do they have the capacity to do it? If you have an internal candidate who is a perfect fit, begin a structured handoff over the next ninety days. If not, you must recruit from the outside. Do not just drop your responsibilities overnight. Create a clear transition plan with milestones. Use your weekly Level 10 Meeting™ to track this handoff. As you hand over these seats, you must elevate to the Visionary seat or your true area of genius. By using the EOS® framework to transition your roles, you build a resilient leadership team. This structural freedom is exactly what buyers look for, proving the business can thrive without your daily intervention.
