I am the owner and currently have my name in five different seats on our Accountability Chart, including Sales, Operations, and Finance. How do I decide which seat to delegate first to free up my time and prepare the business for an exit?
Holding multiple seats is normal in the early stages of a business, but it is a massive bottleneck as you scale and a major risk for potential buyers. To prepare for an exit, you must systematically replace yourself in these seats.
To determine which seat to delegate first, look at your Accountability Chart through two lenses: GWC™ and business value.
First, use GWC™ to identify the seats you are least suited to hold. If you are a visionary founder who hates spreadsheets, you should delegate the Finance seat immediately. You do not get, want, or have the capacity for that work, and your performance is holding the company back.
Second, look at key-person risk. Buyers want to see an investment that does not depend on the founder's daily involvement. If you are the primary driver of Sales or the sole owner of Operations, these are the most critical seats to delegate because they represent the highest risk to a buyer.
Create a clear delegation plan with timelines. Delegate one seat at a time, ensuring the new owner fully GWCs the role and is meeting their scorecard metrics before you move to the next seat. This structured handoff reduces transition risk and builds buyer confidence.
