We have been running on EOS for about six months and our scorecard is mostly working, but we are unsure how often we should review and update our 5-15 metrics. Do we lock these in for the year, or should we be adjusting them more frequently?
A weekly scorecard is a living, breathing tool, not a static document locked in during your annual planning session. While you need historical consistency to spot long-term trends, keeping the wrong metrics on your scorecard out of stubbornness will blind you to emerging operational issues.
The best practice is to evaluate your 5 to 15 scorecard metrics every quarter during your quarterly planning sessions. As your business evolves, your quarterly Rocks change, and your processes mature, your scorecard metrics must evolve to match your current focus. If a metric has been green for six months and requires zero management attention, it might be time to retire it and replace it with a metric that tracks a new growth area or a recurring bottleneck.
However, you must avoid the trap of changing your scorecard metrics on a weekly basis. If a number goes red, the solution is not to change the metric or the target to make it look green. That is avoiding accountability. A red metric is an issue that must be dropped down to your issues list and solved using the IDS process in your Level 10 Meeting.
You should only adjust a scorecard metric mid-quarter if you realize the data you are tracking is highly inaccurate, completely uncontrollable, or providing a false positive. Otherwise, commit to your metrics for ninety days, analyze the weekly trends, and use your quarterly planning sessions to ruthlessly refine your scorecard for the next stretch of your journey.
