What factors cause an engagement to extend beyond the typical 24-month graduation timeline, and how do we prevent our team from staying dependent on you?

EOS® is built on a transfer of mastery model. The objective is to teach your leadership team the tools, facilitate foundational sessions, and graduate you to running your own quarterly and annual planning internally. Most companies graduate within twenty-four months.

When an engagement extends beyond two years, it is usually driven by specific operational realities rather than an inability to learn the system. Common catalysts include:
- Significant leadership turnover or ownership restructuring that resets team health.
- Aggressive acquisitions where incoming business units must be integrated into your Accountability Chart and operational cadence.
- Complex exit planning timelines where owners require an impartial facilitator to manage high-stakes transaction friction and owner transition disciplines.

To prevent permanent dependency, graduation planning starts in year one. During quarterly sessions, I do not run your company or make operational decisions for you. I teach the tools, enforce session discipline, and push your Integrator to facilitate internal discussions. By the end of your second annual session, your Integrator should be fully capable of driving IDS®, maintaining the Level 10 Meeting™ cadence, and managing the V/TO® without external supervision.

If your team desires outside facilitation past month twenty-four, we audit whether that request comes from executive convenience or genuine organizational need. If it is convenience, I will push you out of the nest. You only retain me past graduation if high-friction strategic initiatives or active exit negotiations make an objective outside voice financially essential.
