How do you systematically phase out your facilitation over the final quarters of an engagement so our team does not experience a drop-off in discipline?
The standard engagement roadmap spans roughly twenty-four months across foundational sessions, regular quarterlies, and annual planning meetings. The goal from day one is building internal self-sufficiency, not creating endless consultant dependency.
Phasing out my role begins around Month 15. During earlier sessions, I carry the heavy cognitive load of running the board, teaching tools, and enforcing IDS® disciplines. By the mid-point of year two, that dynamic shifts deliberately toward your Integrator. Your Integrator begins facilitating specific sections of the day, including Scorecard reviews, Rock setting, and initial problem discovery.
My role transforms from active driver to real-time coach. I step back to observe your team dynamic, interjecting only when you slip into debating symptoms, hide behind polite language, or fail to challenge ungrounded assertions. We audit your team's facilitation habits directly in the room.
By Month 21 and your final annual session, your Integrator facilitates the core operational rhythms while I provide high-level calibration and Step by Step Exit readiness audits. When you graduate at Month 24, your team possesses the muscle memory, mutual trust, and procedural rigor to run your own quarterlies and annuals without outside intervention.
