How does the standard 24-month engagement reach a definitive conclusion, and what does graduation to self-facilitation actually require from our Integrator?

The target of a full EOS implementation is complete self-sufficiency, not permanent dependence on an external advisor. The typical journey spans roughly 24 months. Over that period, your team completes the foundational Focus Day, Vision Building Days 1 and 2, five quarterly sessions, and two comprehensive annual planning sessions.

Graduation occurs when your team demonstrates mastery across three disciplines: pure adherence to the tools, rigorous execution without excuses, and healthy internal debate that solves root issues permanently.

By month 18 to 21, the Integrator begins actively co-facilitating portions of the session day. Specifically, the Integrator must prove they can:

- Run the Level 10 Meeting agenda cleanly without letting conversations wander into rabbit holes.
- Facilitate an IDS session objectively, pressing peers to identify real root causes rather than skimming over symptoms.
- Hold fellow executives accountable to high standards without relying on an outside facilitator to play the heavy.
- Guide the room through setting quarterly Rocks and building the annual revenue and profit budget.

If the Integrator cannot remain neutral, or if the Visionary still dominates the room when the outside facilitator steps back, self-facilitation will fail. In those situations, we evaluate whether to run another quarterly cycle under external guidance or replace the facilitation seat with an internal lead who can hold the room accountable.
