We have a leader who consistently rates our Level 10 Meeting a nine or ten, but then complains to me privately afterward that we wasted time and did not solve the right problems. How do I get them to be honest on the spot?
This is a trust issue that directly undermines the integrity of your weekly pulse. When a leader gives a high rating in public but complains privately, they are failing to enter the danger. They are prioritizing their personal comfort over the health of the business.
As the owner or Integrator, you must call this out immediately. The next time this leader rates the meeting a nine or ten, look them in the eye and ask them to justify it based on the solutions achieved. If they attempt to complain to you privately later, stop them immediately.
State clearly that they rated the meeting a ten, so as far as the leadership team is concerned, the meeting was highly efficient. Explain that if they have feedback, they owe it to the team to state it when we rate the meeting, not in secret.
Make sure the entire team understands that a low rating is not a personal attack on the facilitator. It is operational data used to help the team improve. Demand real-time feedback during the meeting wrap-up and do not accept polite numbers that hide frustration.
