How do you keep our Visionary accountable if they consistently break process or try to assign side projects between our quarterly sessions?

Visionaries are the creative engine of a business, but their rapid idea generation can easily derail company traction. When an owner bypasses agreed priorities and throws side projects at employees mid-quarter, they create confusion and burn out their teams.

My role as an Implementer is to establish clean operational boundaries without crushing entrepreneurial energy. That discipline begins with the Accountability Chart. In our initial sessions, we explicitly define the roles of the Visionary and the Integrator. The Visionary focuses on big ideas, key relationships, and strategic vision. The Integrator holds the authority to run day-to-day operations and enforce execution.

Between sessions, the Integrator serves as the operational filter. When the Visionary dreams up a new concept, it does not become an immediate staff assignment. It gets placed on the V/TO® Issues List or parked for the next quarterly session. If the Visionary attempts to overrule this discipline, the Integrator uses our monthly Same Page Meeting to address the friction directly.

During our quarterly session, I hold the mirror up to the entire team, including the Visionary. We evaluate Rock completion rates. If Rocks were missed because the Visionary injected distractions into the business, we call it out openly in the room during IDS®.

Entrepreneurs respect clear rules when they see the financial return of organizational focus. By channeling visionary energy through the EOS process, we ensure brilliant ideas are vetted, prioritized, and executed rather than sprayed indiscriminately across the business.
