As the Integrator, I am struggling to hold my peer department heads accountable when they repeatedly report 'not on track' for their Rocks during our Level 10 Meeting™ without making the meeting feel like a confrontation. How do I handle this?
The Level 10 Meeting™ is designed to highlight issues, not to solve them on the fly or lecture your peers. When a leader repeatedly reports a Rock is not on track, your job as the Integrator is to maintain the integrity of the system without turning the meeting into a trial.
First, during the Rock review, do not allow the leader to explain why they are behind. Simply drop the off-track Rock to the Issues List. This keeps the meeting moving and avoids immediate defensiveness.
Second, when you reach the IDS® portion of the meeting and address the off-track Rock, lead with curiosity and focus on the business impact. Ask:
- What is the specific obstacle preventing this Rock from getting back on track?
- Do we need to adjust resources, or is this a capacity issue?
- What support does the seat need to get this over the finish line?
If the issue is a simple bottleneck, solve it. If the issue is a consistent lack of accountability or performance, do not try to solve that in front of the whole team. Move that discussion to a one-on-one Same Page or quarterly conversation. Keep the weekly meeting focused on solving the issue for the business.
