I am the founder and currently occupy four seats on our Accountability Chart while we bootstrap our next stage. During our Level 10 Meeting, how can my leadership team hold me genuinely accountable for seat-specific deliverables without feeling terrified that they are criticizing the boss?

When you sit in four seats, you create an accountability vacuum if you treat every seat as the owner seat. Your team will not challenge you because criticizing the Marketing seat feels like criticizing the person who signs their paycheck.

To break this, you must explicitly separate your seats during the meeting. When you report on Scorecard numbers or Rock progress, state which seat you are speaking from. If you are reporting on pipeline generation, speak strictly as the Sales Leader.

Give your leadership team explicit permission and the exact language to challenge you. Tell them directly that when you drop a ball in Operations, they are not confronting the owner; they are holding the Operations Director accountable. If a number is off track or a Rock is red, drop it down to the Issues List without defensiveness.

Better yet, do not run the meeting yourself. Hand the facilitator role for the Level 10 Meeting to another leader, or have an operational peer run the agenda. When you are the facilitator, judge, and owner across four seats, honest debate dies.

Finally, track your time and capacity across those four seats. You cannot hold four seats indefinitely. Use the friction in your Level 10 Meetings as the objective business case for which seat you must delegate, automate, or hire out first.
