Our weekly Level 10 Meeting To-Do completion rate is consistently hovering around seventy percent, and our leaders always have plausible excuses about client emergencies or operational fires. How do we force the team to hit the ninety percent standard without micro-managing them?
A chronic seventy percent To-Do completion rate is an execution emergency. It means thirty percent of your weekly commitments are falling into a black hole, stalling your quarterly Rocks and dragging down your company velocity. When leaders use client emergencies or operational fires as excuses, they are telling you they do not respect their own commitments.
The remedy is to enforce peer-to-peer accountability during the seven-minute To-Do review. First, make sure every To-Do is truly a seven-day commitment. If a task takes longer than a week, it must be broken down into a smaller, bite-sized step that can be completed by next week.
Second, when a leader reports a To-Do as not done, the facilitator must ask one question: what is the barrier? Do not allow a long-winded explanation or an apology. Simply drop the uncompleted To-Do to the Issues List to be addressed during IDS®. If the same leader misses their To-Dos for two consecutive weeks, that is a performance issue that must be solved.
Your leadership team must realize that a To-Do is a promise to the rest of the room. When you tolerate late tasks, you are establishing a culture of low standards. Push for a ninety percent completion rate as a non-negotiable metric for leadership health.
