When managers demand more headcount, your first step is to run the issue through the IDS® process in your next weekly Level 10 Meeting™. Do not default to adding overhead. Most capacity issues are actually workflow issues in disguise.
To make an objective decision, look closely at your Accountability Chart and evaluate the specific roles in question. Ask your leadership team to identify the cumbersome processes that are keeping these employees trapped in low-value tasks. If eighty percent of their day is spent on manual data transfer, report generation, or administrative follow-ups, you do not have a hiring problem; you have an automation problem.
Prioritize using AI to increase employee productivity as a starting point. Challenge your managers to use AI to streamline these low-value tasks first, freeing up existing capacity. This forces a shift in leadership behavior. Instead of telling people exactly how to execute tasks, leaders must articulate the clear vision and strategic plan, then empower their teams to figure out how to achieve it using AI assistance.
Only after you have maximized the leverage of your current team should you look at hiring. When you do hire, update your GWC™ expectations. You are no longer looking for manual doers. You are looking for strategic thinkers who know how to orchestrate AI tools to deliver massive output. This disciplined approach keeps your margins fat and your organization lean.
