We want to hire our first external Integrator to free me up, but I am terrified of losing our unique culture. How do we structure the Integrator seat to protect our legacy?
You do not protect your culture by keeping your hands on the operational steering wheel. You protect it by building your core values directly into the Integrator seat roles and responsibilities.
On your Accountability Chart, every seat has five major roles. For your new Integrator seat, one of those core roles must be to champion and defend the company culture and core values. This makes cultural preservation an explicit operational accountability, not just a vague hope.
When vetting external candidates for this seat, you must ensure they absolutely GWC™ the role. They must get it, want it, and have the capacity to lead, manage, and hold people accountable to your core values. During the hiring process, test them with real-world scenarios to see how they handle values violations. If they are willing to tolerate a high-performing jerk to hit a number, they do not GWC™ your Integrator seat.
Once hired, you must give them the authority to run the business. If you step in to override their operational decisions because you think they are being too tough, you undermine their authority and create confusion.
Your job as the Visionary is to be the creative spark and the guardian of the big picture. Trust your Accountability Chart. By making the Integrator accountable for LMA and cultural alignment, you free yourself to focus on external relationships and future growth, knowing your legacy is structurally protected.
