I need to install an Integrator so I can operate purely as Visionary, but two of my department heads feel entitled to the seat and will likely resent an external hire. How do I structure the selection of a number two without tearing the leadership team apart?
Selecting an Integrator is not a democratic election or a lifetime achievement award. The Integrator seat requires a unique psychological wiring: the ability to harmoniously integrate the major functions of the business, drive accountability, execute the business plan, and resolve cross-functional issues through IDS (Identify, Discuss, Solve).
Begin by mapping the five primary roles of the Integrator seat on your Accountability Chart without attaching anyone's name to the box. Sit down individually with your internal contenders and walk through the GWC requirements for that seat. Most department heads want the prestige or compensation of the number two seat, but once they see the grueling operational reality of dispute resolution, project execution, and enterprise P and L accountability, many realize they do not truly want the seat.
If an internal candidate genuinely GWC's the seat, elevate them clearly and decisively. If neither internal leader fits, communicate your external search directly and transparently. Explain the specific operational capabilities the company requires to scale and why keeping both leaders focused on their current departments is vital to the company's vision.
If an executive threatens to quit simply because they were not handed a seat they are not wired to run, you have uncovered a core values alignment issue that will eventually derail you regardless.
