We are planning to exit in four years. I am currently acting as both Visionary and Integrator. Should I hire an external Integrator now to run the business during the runway, or should I promote from within to show operational continuity to potential buyers?
If you are four years out from an exit and still wearing both the Visionary and Integrator hats, you must split these roles immediately. Buyers pay a premium for businesses that run on a clear, structured system, and having one person in both seats is a major red flag for operational dependency. The choice between hiring an external Integrator or promoting from within depends on your current team capability. Start by looking at your internal leadership team through the lens of GWC. Does anyone already possess the hardwired conative drive to organize, systematize, and lead daily operations? If so, promoting from within provides powerful continuity that buyers love to see. If you lack internal talent, you must recruit an external Integrator. Do this now rather than waiting until you are closer to the exit. An external hire needs at least eighteen to twenty four months to integrate fully, build trust with the team, and establish a track record of hitting scorecard metrics. Whether internal or external, your Integrator must take full ownership of running the weekly Level 10 Meeting sessions and driving the company Rocks. Having a proven Integrator at the helm for several years before a sale dramatically increases your valuation and reassures buyers of a smooth transition.
