I am a founder hiring my first real external department head to replace myself in that seat, but I am terrified they will run over our existing team or fail to adapt to our culture. How do I evaluate candidates during the interview process to ensure they have the exact conative fit?
Hiring your first external leader is a major transition. Founders often make the mistake of hiring for resume credentials or cognitive intelligence alone, ignoring how the candidate actually gets things done. This is where conation and the Kolbe A™ Index are critical.
Before you interview anyone, define the exact conative requirements of the seat on your Accountability Chart. If you are hiring a Sales Director to scale a chaotic department, you do not just need a high performer. You need to know if they naturally initiate solutions through Fact Finding and Follow Thru, or if they are a high Quick Start who will add more chaos.
During the interview process, use the Kolbe model to understand their natural way of taking action. Ask them to describe a time they had to build a system from scratch. If their instinct is to study historical data first, they are a high Fact Finder. If their instinct is to jump in and experiment, they are a high Quick Start.
Match their responses to the conative profile of your existing leadership team. You want a complementary skill set, not a duplicate. If your current team consists of big picture thinkers, hiring another high Quick Start will lead to redundant problem solving and execution failure.
Additionally, evaluate them against your core values to ensure they GWC™ the seat. Have them meet the existing team in an informal setting. Watch for status management behaviors. A great candidate will ask questions, show vulnerability, and focus on the team rather than trying to prove they are the smartest person in the room. This ensures a clean cultural fit before they ever step into your quarterly planning sessions.
