We are ready to hire our first full-time Integrator to help prepare the business for an exit, but we are struggling to define the exact roles and metrics for this seat. How do we build this seat objectively?
To build a highly effective Integrator seat, you must look past personality and focus entirely on the core functions required to run your daily operations. A standard EOS® Integrator seat always owns five core roles:
- Harmonizing all key functions of the business
- Running daily operations and executing the business plan
- Ensuring accountability across the leadership team
- Leading, managing, and holding direct reports accountable
- Ensuring the company is on track to achieve its V/TO® goals
Because you are preparing for a clean exit, you must add specific operational goals to this seat. These include documenting standard operating procedures, implementing AI-powered workflows to reduce labor costs, and maintaining clean data.
The metrics for this seat must be clear on your weekly Scorecard. Your Integrator should be measured on overall company net profit margin, percentage of Rock completion across all departments, and average employee productivity metrics.
Before you begin interviewing candidates, run your prospective candidates through a conative screening process, looking for a strong Follow Thru score. They must naturally love order, structure, and execution. By defining the seat objectively before hiring, you ensure your new Integrator will build a self-sustaining business that buyers will pay a premium for.
