I am ready to hire our first true executive-level Integrator, but I am terrified of handing over the keys to an outsider who might break our culture. How do we test for cultural and operational fit during the interview process?

Hiring your first external Integrator is a critical step to reaching the Owner's Box, but you cannot make this decision on gut feel alone. You must use a structured, objective process to evaluate both cultural fit and operational capability. First, use your Core Values as absolute, non-negotiable filters. During the interview process, ask situational questions that force the candidate to prove they live your values, such as being Humbly-Confident and possessing a Grow or Die mindset. If they cannot provide real examples, they are not a fit. Next, apply the GWC™ framework. Do they get the seat, do they want the seat, and do they have the capacity to do the job? To test if they truly get and want the seat, move past standard interviews and put them to the test. Have them analyze a real, anonymized operational bottleneck in your business and present their proposed solution to your leadership team. Watch how they interact with your existing leaders during this presentation. Are they defensive, or do they practice open and honest communication? You are looking for someone who can step in and run your weekly Level 10 Meetings™ with discipline and accountability. Do not rush this process. Hire slow and fire fast is the rule here. A true executive Integrator will show respect for your legacy team while confidently establishing the structure needed to scale operations and prepare the business for an eventual clean exit.
