We have grown to thirty employees and I realize I need to hire an external Integrator so I can focus purely on my Visionary role, but I am terrified of handing over operational control of my business to an outsider. How do we structure the Accountability Chart to make this transition safe and successful?
To transition from a combined Visionary and Integrator role to hiring your first external Integrator, you must first design the future-state Accountability Chart. This chart must clearly show the Integrator seat sitting directly below the Visionary seat, with all department heads reporting to the Integrator.
Your fear of losing control is normal, but it is a major bottleneck to scaling. To overcome this, rely on your weekly Scorecard. By defining the five to fifteen leading indicators that run your business, you can maintain control through data rather than daily micromanagement.
When interviewing candidates, utilize your Core Values as non-negotiable filters. The right Integrator must completely align with your culture, especially around Trust and open communication. They must also fully GWC the seat, meaning they have the capacity to manage the daily operations and lead the team.
Once hired, establish a clear charter of boundaries. Your team must understand that they no longer report to you for operational issues; they report to the Integrator. If employees bypass the Integrator to come to you, you must redirect them. This discipline ensures the Integrator can build traction and prepare your business for a future clean exit.
