One of my key leadership team members is drowning in day-to-day operations and consistently misses their strategic quarterly Rocks, claiming they simply do not have the time. How do we help them delegate their way out of the weeds so they can focus on scaling the business?
When a leadership team member consistently misses their quarterly Rocks because they are drowning in day-to-day work, they are failing to manage the capacity portion of their GWC™. A leader who is constantly fighting fires is a manager, not an executive. They are holding your business back from scaling.
To break this cycle, you must teach them to delegate and elevate. Have them track their time for two weeks and list every task they perform. Group these tasks into four quadrants: love/great at, like/good at, don't like/good at, and don't like/not good at.
Every task in the bottom two quadrants must be automated using AI tools or delegated to direct reports. This is where the Grow or Die mindset is critical. If they refuse to hand off these tasks because they believe nobody else can do them, they are hoarding knowledge and creating bottleneck risks.
Make capacity a core topic in your next Level 10 Meeting™. Help them restructure their department's Accountability Chart to free up their time. If they still cannot focus on strategic Rocks after delegating, they lack the capacity for a leadership seat.
