We have a director who fits our core values perfectly but has hit their ceiling of capability as we scale, and they are completely blind to their own performance gap. How do we address this without destroying their confidence?
It is painful when a loyal, values-aligned leader falls behind, but allowing them to remain in a seat they cannot handle is a disservice to them and the rest of your organization. Cracks at the leadership level appear as canyons to the rest of the company.
Start by separating the person from the seat. Use the GWC™ tool objectively. Does this director truly Get, Want, and have the Capacity to manage the department at its current and future scale? Capacity is usually where they fall short. They may have the intellect and the drive, but they lack the specific experience or emotional intelligence required for a larger operation.
Schedule a direct, private conversation. Frame the issue around the needs of the Accountability Chart, not their worth as an individual. Show them the measurable ways the department is struggling under their leadership, using objective scorecard data and missed Rocks. Avoid soft language that dilutes the message.
Offer them a choice. They can transition to a specialist seat where they can excel and add immense value without the burden of leadership, or they can work with you on a strict, time-bound performance plan to see if they can close the capacity gap. Most values-aligned people will ultimately feel relieved to step out of a seat that is quietly crushing them once they realize there is a dignified path forward.
