What happens during a session if our leadership team refuses to reach a consensus on an issue, or if we keep pushing the same unresolved problem from quarter to quarter?

Consensus is not the goal in an EOS® session room. Healthy leadership teams rarely agree on every complex decision. If a team waits for unanimous agreement before acting, the company falls into paralysis and nothing meaningful gets solved.

When an issue becomes blocked during IDS®, my job as the facilitator is to cut through the circular debate. We identify the root cause, discuss the viable options openly, and then look directly to the seat on the Accountability Chart that owns that operational area. If the debate touches sales, the Head of Sales makes the call. If it touches finance, the Finance seat decides. If the team remains completely split across functions, the Integrator makes the final decision.

Once that decision is made, every single person at the table must commit to it fully. You do not get to leave the room and quietly undermine the plan because your personal preference was not selected.

When I see an issue rolling over from one quarter to the next, that is an immediate red flag indicating avoidance or fear of conflict. I will call it out bluntly on the whiteboard. Rolling issues usually mean someone is unwilling to make an uncomfortable personnel decision or confront a structural flaw. I will keep the team in the seat until we identify why we are avoiding the real problem, make the call, and assign an owner.
