What occurs if a leadership team member shows up to a Quarterly Offsite unprepared, having neglected their pre-session homework or Rock documentation?

If a leader shows up to a quarterly session unprepared, it is not treated as a minor administrative oversight. It is treated as an active breach of accountability to the rest of the leadership team. My job as an external Implementer is to maintain a high-trust, high-accountability environment, which requires confronting unpreparedness immediately.

Before every quarterly session, leaders are expected to complete their pre-session work: reviewing their individual and departmental Rocks, scoring their personal progress, evaluating their Scorecard trends, and bringing real, processed issues for the Issues List. If a leader walks in without having done the work, it quickly becomes evident during the first 60 minutes of the day during the Good News and previous quarter review.

When that occurs, we do not pause the session to let that person catch up on their reading or complete spreadsheets while others wait. Instead, we drop the issue straight onto the Issues List. During the IDS portion of the day, we confront the root cause directly. Is this a capacity issue, an organizational priority issue, or a deeper mindset issue regarding their seat?

The room will see very clearly whether that leader possesses GWC for their role. A leader who consistently shows up unprepared demonstrates to their peers that their time is more valuable than the teams collective focus. We solve the issue permanently, and if the behavior repeats, it forces a direct conversation between the Integrator and that individual regarding their long-term seat on the Accountability Chart.
