One of our family members on the leadership team is consistently failing to hit their Rocks and clearly does not GWC their seat, but I am terrified of the family fallout if I fire or demote them. How do I handle this without ruining our family dynamics?

Dealing with an underperforming family member on the leadership team is one of the hardest challenges an owner can face. The key is to separate family loyalty from organizational accountability. You must fall back on your Accountability Chart and the GWC™ filter. Does this person truly Get, Want, and have the Capacity to do the job? If the honest answer is no, you are doing a disservice to both the company and the family member by keeping them in a seat they cannot master.

To handle this without destroying family harmony, refer to Our Charter, specifically the Trust pillar. You must have an open and honest conversation outside of the family environment. Do not address this at Sunday dinner. Schedule a formal meeting and mirror back their performance objectively using weekly Scorecard numbers and missed Rocks. Frame the discussion around the needs of the business, not personal capability.

If they do not GWC™ the seat, you have to move them. This does not mean firing them from the family. It means finding a seat in the organization where they actually fit, or transitioning them out of operations entirely while maintaining their status as an owner or shareholder. If you allow a family member to escape accountability, you destroy the trust of the rest of your leadership team. Real love and respect mean being completely honest about what is best for the business and the individual.
