How do you handle a situation where a leadership team member refuses to open up or participate honestly during our first few sessions?

Trust is the foundation of any healthy leadership team. If a team member is holding back, staying silent, or displaying passive-aggressive behavior, it halts our progress. I do not let this slide. During our sessions, I monitor the dynamics in the room closely. If someone is checked out, I will call on them directly and ask for their perspective. I create a safe environment where healthy conflict is encouraged, but silence is not an option. If the resistance continues, I will address it privately during a break. I will have a direct conversation with that individual to understand what is holding them back. Often, it is a fear of vulnerability or a misunderstanding of how the tools work. If a team member consistently refuses to align with our core values or actively undermines the process, they are likely in the wrong seat, or they may not be a fit for the organization. The EOS® tools make people issues highly visible. My job is to bring these issues to the surface so the leadership team can address them. We cannot build a healthy, scalable business on a foundation of artificial harmony or unspoken resentment. Everyone in the room must be fully committed to open, honest communication.
