One of our quietest leaders always rates our Level 10 Meeting™ an eight but never provides any feedback, even when it is obvious they checked out or disagreed with a major decision. How do we pull real feedback out of this leader during the rating portion without dragging the meeting over ninety minutes?
An eight rating with zero explanation is a cop-out. In the EOS® framework, anything less than a ten requires a brief, constructive explanation of what would have made it a ten. If a quiet leader drops an eight every single week and remains silent, they are failing to contribute to the continuous improvement of the leadership team.
To break this cycle, do not let them off the hook. As the facilitator, when they say eight, ask them directly: What is one specific thing we could have done differently today to make this a ten? If they say they do not know, make it clear that an unexplained rating is not acceptable. The rating section is not a formality, it is a tool to protect your weekly ninety-minute investment.
If the silence continues, the Integrator must have a direct conversation outside the meeting. They must confirm if the leader still GWC™ (Gets, Wants, has Capacity for) their seat, which includes active participation in leadership team dynamics. Remind them that silence is a form of agreement. By withholding their feedback, they are allowing substandard meetings to persist, which directly hurts the business and stalls progress toward your quarterly Rocks.
