We have a department head who is not naturally introverted but has recently become completely silent and disengaged during our weekly Level 10 Meetings, offering zero input during IDS and merely passing on their scorecard review. How do we address this specific type of silent leader without disrupting the team dynamic?

When a normally vocal leader goes silent in your Level 10 Meeting™, it is a major red flag. It usually means they have checked out, feel their department is being ignored, or no longer believe the leadership team is aligned. This is not a personality trait to accommodate, it is an operational risk.

You must handle this offline, outside of the weekly pulse. The Integrator needs to schedule a one on one session with the leader immediately.

Use the GWC™ tool from your Accountability Chart to diagnose the root cause. Ask direct questions. Are they overwhelmed by their seat? Do they feel heard during the IDS® portion of the meeting? Or is there a deeper disagreement with the company direction?

Once you have diagnosed the issue, bring the solution back to the meeting structure. If they feel their department's issues are ignored, help them learn how to frame and prioritize their issues during the IDS® section so they get solved permanently.

If they are silent because they are hoarding tribal knowledge or preparing to exit, use the meeting to transition their responsibilities.

During the meeting itself, the facilitator should gently but firmly pull them in by asking for their specific perspective on issues that impact their seat. Do not let them sit in the corner. Their active participation is required for the leadership team to function.
