We are heading into our annual planning offsite knowing we must eliminate an entire legacy business unit, but the executive leading it has no idea. How do we handle this strategic restructuring at the offsite without blindsiding them or destroying trust?
Never blindside an executive with an existential career decision in front of their peers during an offsite. Dropping a restructuring bomb at the planning table is unprofessional, toxic, and permanently erodes psychological safety for the rest of the leadership team.
If you already know the legacy business unit must be phased out, that strategic decision has already been made at the ownership and Integrator level. An offsite is meant for healthy debate, alignment, and quarterly Rock setting, not for public ambushes.
You must address this one-on-one before the offsite occurs. Sit down privately with that executive at least a week before the session. Lay out the financial data and operational rationale with clarity and empathy. Explain why the business unit is ending.
Be transparent about their future. If there is a new seat on the Accountability Chart where they GWC (Get It, Want It, and have Capacity), define it and discuss the transition. If this restructuring means their departure from the organization, negotiate an honorable transition plan immediately.
If the executive is staying and leading a new division, bring them into the offsite aligned on the pivot. They can then co-lead the discussion on how to redeploy capital, wind down contracts, and set transition Rocks.
If the executive is exiting, complete that conversation and announce their transition before the offsite. Do not bring an executive into a two-day strategic session when their seat is being eliminated behind their back. Clean, transparent timing protects your culture.
