When a scorecard metric is off-track for multiple weeks, our team spends twenty minutes discussing the excuses instead of finding a real solution. How do we use the Level 10 Meeting structure to pivot from defense to problem-solving instantly?
Spending twenty minutes explaining why a metric is off-track during the scorecard review is a massive waste of meeting time. The scorecard review is meant to be a rapid-fire reporting session, not a defense of anyone's job performance.
To stop this behavior, you must enforce a strict EOS® rule: any metric that is off-track for two consecutive weeks must automatically be dropped to the issues list. When the metric is called out as off-track, the owner of that metric simply says drop it, and the facilitator adds it to the list. There is no further discussion allowed at that moment.
This shifts the entire dynamic of the team. Instead of feeling defensive in front of the whole room during the reporting section, the owner knows that the problem will be addressed systematically during the IDS® portion of the meeting.
When you reach IDS®, the team can analyze the root cause of the off-track metric and help the owner find a solution. This process removes the emotion and defensiveness, pivoting the conversation from a lecture on past failures to a constructive, collaborative session focused on forward-looking actions and future success.
