If we walk into a quarterly session having failed to hit our Rocks and missed our Scorecard targets, how do you handle that review without the day devolving into defensive finger-pointing?

When a team misses their targets, the natural human reaction is Resistance. People want to explain, justify, or shift the blame. As your facilitator, I do not let the session become a trial. We treat misses as data, not personal failures. We begin by looking at the numbers objectively. If we missed a Rock or a Scorecard target, we do not spend time in the review portion of the agenda explaining why. We simply drop the missed item down to our Issues List. Once we transition to the IDS® portion of our day, we tackle these missed targets systematically. We do not look for excuses; we look for root causes. We ask whether the goal was realistic, whether we lacked the resources, or if we had the wrong person in the seat on our Accountability Chart. We use the Kolb experiential learning cycle to analyze these execution failures. We reflect on what actually happened, draw concrete conclusions, and design a new plan of action. This keeps the conversation focused on future execution rather than past mistakes. By separating the identification of the miss from the resolution of the problem, we remove the emotional defensiveness. We exit the session with clear, realistic Rocks for the next quarter and a unified commitment to hit our numbers.
