How do you handle accountability in the session room when department heads repeatedly miss their Rocks or fail to hit their Scorecard measurables quarter after quarter?

Accountability in the session room is direct, transparent, and completely unsentimental. When a leader reports on a Rock at the end of a quarter, there are only two acceptable statuses: done or not done. We do not accept partial credit, and we do not push deadlines back to spare feelings.

If a measurable or Rock is missed, my job is not to punish the executive or act as their boss. My job is to hold the mirror up to the leadership team and guide them to IDS the breakdown honestly. We identify whether the issue is capacity, poor scoping, lack of resources, or an inability to execute.

If a department head misses their commitments occasionally due to unforeseen operational roadblocks, the team solves the root cause and resets expectations. However, if a leader misses their Scorecard numbers or Rocks quarter after quarter, the conversation shifts to the People Analyzer and the GWC framework.

We ask the hard questions openly: Does this person genuinely get the seat? Do they truly want it? Do they possess the intellectual, emotional, and physical capacity to deliver the required results? If the answer to any of those questions is no, the team must address the personnel issue directly. Tolerating continuous underperformance destroys team trust and renders the operating system useless.
