One of my critical leadership team members says they cannot attend our upcoming two-day quarterly offsite because of a major operational crisis with our biggest client. How do I handle this without compromising our EOS® implementation?

Having a leadership team member miss a quarterly offsite is unacceptable. Cracks at this level appear as canyons to the rest of the organization. If a leader skips this strategic alignment to fight a fire, you are teaching the company that reactive fire fighting is more important than proactive execution.

If this leader is allowed to skip, you will spend the entire next quarter dealing with misalignment and playing catch up. It breaks the cohesion of the team and fractures the strategic foundation you are trying to build. You must hold a hard line.

To handle this situation, follow this framework:
- First, enforce the rule that attendance at the quarterly offsite is non-negotiable for anyone on the Accountability Chart who sits in a leadership seat.
- Second, look at why the crisis requires the leader specifically. If they are the only person who can solve a client problem, you have a structural vulnerability. They are stuck in the day to day operations instead of leading.
- Third, help them delegate the immediate crisis management to their team for those forty eight hours. Use this as a test of their department's self-sufficiency.

If the leader still insists they cannot leave, you have a GWC™ issue. They either do not get, want, or have the capacity for a true leadership role. A real executive understands that working on the business during the offsite prevents these exact crises from happening in the future.
