I have a legacy manager who has been with me for fifteen years and knows our operations inside out, but they are blocking our transition because they refuse to report to our new Integrator. How do we resolve this loyalty trap?
This is one of the most common bottlenecks founders face when transitioning to an exit-ready superstructure. You feel a deep sense of personal debt to this legacy employee, but you cannot allow history to hold your future hostage. A business preparing for a clean exit requires a clear and functional hierarchy.
If your legacy manager refuses to report to your new Integrator, they are actively challenging the structure of the organization. This behavior sends a toxic signal to the rest of the company that your Accountability Chart™ is optional. You have a Right Person, Wrong Seat situation, or worse, someone who is failing your Core Values.
You must address this directly. Sit down with the legacy manager and have a candid GWC™ conversation. Explain that the health of the company requires this reporting structure. They must get it, want it, and have the capacity to do the job within this new framework. If they cannot accept reporting to the Integrator, you must transition them out of the business or into a specialized individual contributor role.
Hard as it is, your loyalty must be to the vision and health of the entire organization, not to one person's comfort.
