During our early EOS® sessions, we realized that a long-time manager does not fit our newly defined Accountability Chart™ seat. How do we address this structural gap without causing panic among our team members?
This is one of the most common challenges owners face during their first 90 days. When we build the Accountability Chart, we design the structure with zero regard for the people currently in the seats. We focus entirely on what the business needs to scale. When we place your current team members into those seats, we use the GWC™ filter: do they Get it, do they Want it, and do they have the Capacity to do it? If a legacy manager does not GWC™ their seat, you must address it directly. Leaving them in a seat they cannot fulfill holds the entire company back and breeds resentment. Start by having an honest, unsentimental conversation. They may be better suited for a different seat where they can excel, or they may need to transition out of the organization entirely. Managing this transition openly and with respect prevents organizational panic. When the rest of your team sees you making objective, structural decisions based on what is best for the business, they gain confidence in the EOS® system and respect the high standards you are setting. This direct approach preserves culture while elevating operational standards.
