If a critical leadership team member resigns or is terminated midway through our first year of working together, how do we adjust our session schedule and operational Rocks without derailing the rollout?

Turnover on the leadership team is common during the first year of EOS. As the Accountability Chart establishes crystal-clear seat definitions and roles, individuals who do not Get it, Want it, or have the Capacity to do it (GWC) often become obvious to the rest of the team. When a seat becomes vacant, we do not pause your implementation. The system is designed to provide stability precisely during personnel transitions.

When a leader departs mid-quarter, we adjust execution immediately. First, the Integrator temporarily takes ownership of the vacant seat on the Accountability Chart or delegates critical seat functions across remaining team members. Second, any company Rocks previously assigned to that individual are brought to the next weekly Level 10 Meeting. The team either reassigns those Rocks to other leaders or drops them entirely if absorbing them compromises existing operational priorities.

We do not reschedule your upcoming quarterly offsite because of a vacancy. The remaining leadership team still attends. We run the full quarterly agenda, evaluate overall business performance, and use IDS to solve for recruiting, hiring, and onboarding the replacement. When the new leader is hired, we use your established EOS tools to onboard them rapidly. They are handed a defined seat description, a clear set of Scorecard measurables, and a structured ninety-day execution cadence from their first day on the job.
