When a long-term leader hits their ceiling, it is easy to default to sentimentality or frustration. Neither helps. In the Step by Step Exit model, we look at this through the lens of GWC™. Does this person truly Get, Want, and have the Capacity to do their job at the next level of scale? Often, a leader who got you from one million to ten million is not the person to get you to fifty million. If they lack the Capacity to build scalable, AI-powered systems and manage a larger team, working harder will not solve the problem. It will only burn them out. Your first move is to have an honest, objective conversation. You must separate the person from the seat on your Accountability Chart. They may be a great cultural fit who lives your core values, but the seat has outgrown them. Use your Accountability Chart to redesign the roles. Can you bring in a strategic leader above them and move your current leader into a specialist or execution-focused seat that they actually GWC™? If they are open to this, you preserve their institutional knowledge and maintain morale. If their ego cannot handle the shift, you must transition them out of the organization. Leaving a leader in a seat they cannot scale holds the entire company back and signals to the rest of the team that underperformance is tolerated.
