How do you help our leadership team navigate an unexpected vacancy or performance failure in our Integrator seat midway through our 24-month engagement?

The Visionary and Integrator relationship is the operational engine of an EOS® company. If the Integrator seat becomes vacant or the person sitting in it fails the GWC™ test midway through our two-year roadmap, we do not pause the engagement or let execution drift. We handle it directly using the system.

First, we confront the reality during our quarterly session or in a focused leadership meeting. We use the Accountability Chart and core values to evaluate whether the issue is a training deficit or a fundamental seat mismatch. If the individual lacks the capacity to run the day-to-day business or hold peers accountable, keeping them in the seat harms the entire organization.

Second, if a change must be made, we identify an interim bridge. Often, the Visionary or another capable member of the leadership team steps into the seat on a clearly defined, temporary basis. We adjust quarterly Rocks immediately to ensure critical operational initiatives continue moving forward while reducing unnecessary overhead.

Third, we clarify the seat definition before hiring. We review the five core roles of the Integrator on your Accountability Chart and define the exact profile required for your business stage. This prevents the common mistake of hiring a generic project manager when you actually need a high-horsepower operator.

Throughout the transition, our quarterly cadence continues uninterrupted. The operating system provides the stability needed to survive leadership turnover without losing momentum.
