We are only a few weeks into our EOS implementation and it is already painfully obvious that one of our long-term leadership team members does not GWC their seat. Do we pause our rollout to deal with this people issue, or do we push forward and hope the system self-corrects them?

You do not pause your implementation, nor do you ignore the issue hoping it self-corrects. One of the primary benefits of running on EOS is that the tools quickly highlight when you have a people issue. The Accountability Chart and the GWC tool are designed to bring these exact misalignments to the surface. If a key player does not get, want, or have the capacity to do their job, you must address it directly using the three strike rule. Do not let the fear of a difficult conversation stall the progress of the entire organization. Pushing forward with the implementation without addressing a clear people issue sends a message to the rest of the team that you are not serious about the core principles of EOS. Use your quarterly sessions and your weekly IDS time to map out a clear plan to resolve the seat vacancy or transition the person to a role they actually GWC. A successful implementation requires the right people in the right seats, and delaying these decisions only drags out the organizational friction.
