How do we address a situation where a leadership team member consistently completes their quarterly Rocks but continuously fails to uphold their seat-specific responsibilities on the Accountability Chart between our sessions?
It is common for a leadership team member to excel during quarterly planning sessions but struggle with daily execution between meetings. When a leader consistently misses their numbers or fails to manage their department effectively, we use the Accountability Chart and core EOS tools to resolve the gap objectively. We begin by evaluating the leader against your core values and their specific seat on the Accountability Chart. We ask three simple questions: Do they get it, do they want it, and do they have the capacity to do it? This GWC analysis removes emotion from the discussion. If they match your values and pass the GWC test but are still failing, the issue is often a lack of clarity or resources, which you must address. If the individual lacks the capacity to perform in their seat, the leadership team must have the courage to make a change. Through your weekly Level 10 Meeting, peers will naturally see the execution gaps. It is the responsibility of the Integrator, not the outside facilitator, to manage this performance and make the necessary personnel decisions to keep the organization healthy and moving forward.
