We have a talented team member who gets defensive and takes operational criticism personally during the IDS portion of our Level 10 Meetings, which shuts down healthy debate. How do we handle this defensiveness?

Constructive conflict is the lifeblood of a healthy Level 10 Meeting. When a team member becomes defensive, it halts the IDS process and prevents the team from identifying the true root causes of operational issues.

To handle this, you must separate the person from the issue. Remind the team that we are here to solve the company's problems, not to attack individuals.

When defensiveness arises, the facilitator should step in and gently reframe the conversation. Instead of focusing on who made the mistake, focus on what broke in the process. Ask questions like: What system failed here? Or, how can we support this seat to ensure this metric gets back on track?

If the defensive behavior continues, the Integrator must address it outside of the meeting in a one-on-one session. Use your core values and the Accountability Chart to discuss the behavior.

Remind them that being vulnerable and admitting when things are off-track is a requirement for growth. By fostering a safe, issue-focused environment, you can shift the dynamic from personal defense to collaborative problem-solving.
