One of our division heads goes completely silent and stone-faced during our Level 10 Meeting™ whenever another team member brings up an issue related to their department. How do we break through this defensive silence without derailing the meeting agenda?
Silence is a form of passive control. It kills team trust and stalls organizational progress. When a division head goes completely quiet during a discussion about their department, they are using silence as a defensive shield. As the Integrator, you must address this behavior immediately. Do not ignore the elephant in the room to keep the peace.
Call it out calmly but directly in the moment. You can say, you have gone quiet, and we need your expertise to solve this. If they shut down, this is a GWC™ issue. They are not exhibiting the core value of being open and honest.
Follow up in a one-on-one session after the meeting. Remind them of your company's Charter. Trust means solving issues completely, which requires active participation from everyone. Use a Help First approach during this conversation. Frame the issue as a collective operational problem that needs a structural fix, not a personal attack on their capability.
Explain that their silence sends a message of resistance to the rest of the leadership team, which breaks the Same Page pillar of your Charter. They must engage, share their perspective, and collaborate on solutions. If they are unwilling or unable to participate openly in solving issues, they do not possess the capacity to lead their seat on the Accountability Chart.
