One of my key directors acts visibly cynical during our quarterly offsites, rolling his eyes and making sarcastic side remarks that drain the room of energy. How do I stop this behavior from ruining our strategic momentum?
Cynicism at a quarterly offsite is a cancer that will quickly rot your leadership team dynamic. If you allow a director to roll their eyes or make sarcastic side comments without immediate correction, you are telling the rest of the room that you tolerate passive-aggressive behavior.
You must address this directly and privately before the next session. Sit down with this leader and have a direct conversation using the GWC framework. Do they truly want to be a part of this leadership team, and do they understand the impact of their energy on the group? Lay out the specific behaviors you observed. Explain that offsites require complete vulnerability and active participation.
If they are frustrated because they feel their ideas are not being heard, they need to bring those concerns to the table during our IDS session, not through side remarks. Let them know that their behavior is actively damaging the team cohesion and that it must stop immediately.
During the next offsite, if the behavior occurs again, the Integrator must call it out in real time. Do not let it slide to avoid conflict. A simple, direct question like, "I noticed you rolling your eyes when we discussed that target, what is your actual concern?" forces the issue into the open. If they cannot or will not engage constructively, they do not GWC their seat on the leadership team. You cannot scale a company with a leader who is actively anchor-dragging your culture.
