I am an owner trying to step into the Owner's Box, but my Integrator still relies on me to facilitate our weekly Level 10 Meeting™ because they struggle to manage the room and keep our strong-willed department heads on track. How do I hand over the meeting facilitation without the entire pulse falling apart?

If you are still facilitating the weekly meeting, you are not in the Owner's Box: you are still running daily operations. This dependency prevents your leadership team from viewing your Integrator as the true operational leader, which will hurt your company value when you prepare for a clean exit.

To hand over the reins successfully, you must stop stepping in to save the day during difficult moments. Your Integrator will never build their facilitation muscles if you act as their safety net.

Start with a transition plan over three weeks. In week one, co-facilitate the meeting. You manage the scorecard and rock review, while the Integrator manages IDS®. In week two, the Integrator facilitates the entire meeting, but you sit in the room as an observer, only offering feedback during the wrap-up rating. In week three, you step back completely, participating only as a member of the room or stepping out of the weekly meeting entirely if your new seat on the Accountability Chart allows it.

If your Integrator struggles to keep strong-willed department heads on track, coach them offline on how to use the Level 10 Meeting™ agenda as their authority. They do not need to fight with department heads: they simply need to enforce the clock and the rules of IDS®.
