As an owner preparing the business for a clean exit, I realize I am still facilitating and driving our weekly Level 10 Meetings, which means the business still relies entirely on my energy to maintain its weekly execution pulse. How do we systematically hand over the facilitator seat to our leadership team so the business can run its own weekly meetings without me?
If you are preparing your business for a clean exit, your ultimate goal is complete owner independence. A potential buyer will discount your company's value if they see that your energy is the only thing keeping the weekly execution engine running. Handing over the facilitation of your Level 10 Meeting™ is a critical step in proving your business is transferable.
To make this transition, you must step back from the facilitator seat and let your Integrator or another designated leader take the reins.
Start with a structured three-week transition process.
- In week one, you facilitate but explain your moves, highlighting how you manage the clock and keep the team focused during the IDS® portion.
- In week two, your designated leader co-facilitates, running the tactical reviews while you handle the IDS® phase.
- In week three, they run the entire meeting while you sit quietly as a regular participant.
Once the transition is complete, your job is to remain silent unless called upon as a subject-matter expert. Resist the urge to jump in and save the meeting if there is a long silence or if the discussion drifts. Let your new facilitator find their footing and enforce the agenda. By removing yourself as the focal point of the weekly meeting pulse, you build a business that is highly attractive to buyers because it runs flawlessly on its own.
