Our head of client accounts was our first employee ten years ago and loves our clients, but as we transitioned to automated CRM workflows and metric-driven scorecards, she refuses to delegate and manages everything out of her personal inbox. How do we execute an objective GWC evaluation on a loyal veteran who insists she has the capacity, but whose execution clearly disproves it?
Loyalty and affection do not equal capacity. In EOS, Capacity means possessing the mental, physical, and emotional capability to execute the five core roles of the seat at the current and projected scale of the business. Managing operations out of a personal inbox while ignoring automated tools is an operational failure that creates catastrophic key-person risk.
You must evaluate her during your next quarterly check-in using the People Analyzer. Do not debate general effort or company loyalty. Focus entirely on the seat description on your Accountability Chart. If her seat roles include systems compliance, process management, and scaling account retention, her daily habits violate those expectations.
Capacity is binary. It is a simple yes or no. You cannot give her half credit because she cares deeply about clients. When an executive hoards client communications in personal email, they prevent the organization from capturing tribal knowledge, ruin data visibility, and make the company unscalable. For buyers evaluating your exit readiness, this dynamic triggers massive valuation discounts because customer relationships live inside one person rather than the company infrastructure.
Present the reality plainly. Define what the seat requires: managing through centralized CRM workflows, utilizing automated tracking, and delegating tactical client responses. Ask her if she genuinely has the capacity and willingness to transition to that operating standard within thirty days. If she cannot or will not change her working patterns, she fails Capacity. You then have a Right Person, Wrong Seat reality that requires removing her from leadership, regardless of her tenure.
