My business partner's spouse sits in our Head of Operations seat, but she clearly does not have the capacity for our current volume and our direct reports are walking on eggshells. How do we run an objective GWC evaluation on a family member without destroying business and personal relationships?
Family relationships do not exempt anyone from the standards of the Accountability Chart. In fact, tolerating a family member who lacks GWC (Gets It, Wants It, Capacity to Do It) is one of the fastest ways to destroy culture, drive away top talent, and reduce enterprise value. Direct reports will not speak up because they fear retaliation, and operational problems fester quietly until customers walk away.
You must address this strictly through data and the EOS tools, removing personal emotion from the conversation.
Start in a private meeting between the business partners. Review the Accountability Chart seat for Head of Operations. Look at the five defined roles and the numbers on the Scorecard that the seat is accountable for hitting. When measurables consistently fail and quarterly Rocks stall, capacity is not a matter of opinion; it is documented fact.
Walk through GWC objectively:
- Gets It: Does she truly grasp how the role functions at this scale without being coached through basic leadership tasks?
- Wants It: Does she genuinely want the daily stress, accountability, and problem-solving required by the seat, or is she doing it out of obligation to the family?
- Capacity to Do It: Does she possess the emotional, mental, and practical bandwidth to lead a modern operations department?
If the answer to any of those three is no, she is in the wrong seat. The business partner must lead the transition conversation at home, presenting it not as a personal failure, but as a structural reality. Transition her into a seat she truly matches, or transition her out of the business with dignity. Keeping an unqualified family member in a critical leadership seat sacrifices the livelihoods of everyone else in the company.
